AI shopping agents: is your online store ready for 2027?

ET
Emily TremblayStrategy & SEO Lead

AI shopping agents are assistants such as ChatGPT, Gemini and Google's AI Mode that research products on a shopper's behalf and, increasingly, help them buy. Heading into 2027, the honest picture for a Canadian online store is this: AI assistants are already a real way for people to discover products, but buying inside the chatbot is still early, limited and mostly reserved for large retailers. The stores that benefit first are not the ones with the cleverest AI integration. They are the ones whose product data, policies and checkout are clear enough for a machine to read and for a cautious human to trust.

Key takeaways

What "agentic commerce" actually means

"Agentic commerce" is the industry name for shopping that an AI agent carries out for a person, rather than the person clicking through search results themselves. The term gets used loosely, so it helps to separate three levels that are often blurred together.

  1. Discovery. The shopper asks a question - "a waterproof winter boot for wide feet under $200, delivered to Calgary before Friday" - and the assistant compares options and links to the stores that fit. The purchase still happens on your website.
  2. Assisted checkout. The assistant completes the purchase inside its own interface, passing the order and a payment token to the merchant through a standard protocol. The shopper never visits your site.
  3. Delegated buying. The shopper gives the agent standing permission within limits - "reorder printer ink when it runs low, never above $60" - and the agent buys without asking each time.

Almost everything that matters for a small Canadian store in 2027 happens at level one. Levels two and three exist, but they are still being rolled out by the largest platforms, with the largest retailers first.

Where things stand at the end of 2026

This market has moved fast and changed direction more than once, so the details below are dated on purpose. Check them again before you make a large decision.

ChatGPT: from checkout back to discovery

OpenAI launched Instant Checkout in ChatGPT in the fall of 2025. It let shoppers in the United States buy from selected merchants without leaving the conversation, using the Agentic Commerce Protocol that OpenAI developed with Stripe. In March 2026 the company scaled the feature back after limited uptake from merchants. ChatGPT now concentrates on helping people find products and generally sends them to the merchant's own website to pay, with some purchases moving into retailers' apps inside ChatGPT. The protocol specification itself continues.

The lesson is useful for any store owner: even the best-funded AI company found that shoppers prefer to pay where they already have an account, saved payment details and a sense of who they are buying from. That is your own checkout.

Google: UCP and the buy button in AI Mode and Gemini

In January 2026 Google introduced the Universal Commerce Protocol, an open standard it developed with Shopify, Etsy, Wayfair, Target and Walmart. UCP powers a checkout feature on eligible product listings in AI Mode in Google Search and in the Gemini app. The shopper pays with Google Pay, and the store remains the merchant of record - you still own the order, the customer relationship, refunds and support.

Google has begun bringing this direct checkout to Canadian shoppers, with retailers such as lululemon and Shoppers Drug Mart among the first. For everyone else, access is still by approval: a store has to complete a technical integration through Google Merchant Center and be accepted before the buy button appears on its listings.

Payments are getting ready too

Card networks have launched programs, such as Visa Intelligent Commerce and Mastercard Agent Pay, that let an AI agent pay with a tokenised card that the cardholder has authorised, within limits they set. You don't need to do anything with these directly. They matter because they remove one of the biggest objections to agent purchases - "what stops the bot from spending my money?" - and that will make level two and three shopping more common over the next few years.

Why discovery matters more than checkout right now

It is tempting to chase the shiny part - a buy button inside a chatbot. The part that already pays is quieter. When an assistant recommends your product, the person who clicks through has usually described exactly what they need, compared several options and narrowed the list to you. That is one of the highest-intent visitors a store can get.

But that visitor arrives differently. They skip your homepage and your carefully designed brand story and land straight on a product page. If the price, delivery time and return policy are not obvious within a few seconds, they go back to the assistant and pick the next option. In an AI-driven journey, every product page is a landing page, and it has to answer the questions the shopper already asked the agent.

Step 1 - Make your product data machine-readable

An AI agent can only recommend what it can understand. It reads your product pages, your structured data and, for Google, your Merchant Center feed. Messy or contradictory data means you are simply left out of the comparison.

Step 2 - Let the right bots in

Many store owners block "AI bots" without realising that the label covers very different crawlers. Some collect data to train models; others fetch your page because a shopper is asking about your product right now. Blocking the second group means removing yourself from the answer.

The wider topic of being cited by assistants is covered in our guide to getting found in AI search.

Step 3 - Put your policies where a machine can find them

When a shopper asks "which of these ships to Halifax by Thursday and has free returns?", the agent needs that information in plain text on your site. Policies buried in a PDF, an image or a pop-up are effectively missing.

Step 4 - Fix the checkout people actually land on

Because ChatGPT now sends most buyers back to the merchant to pay, and because Google's in-chat checkout is not yet open to most small stores, your own checkout carries the sale. A shopper who arrives already decided should be able to pay in under a minute.

Step 5 - Measure AI traffic separately

If you don't measure this channel, you can't tell whether any of the work above is paying off. Most of it is visible in ordinary analytics.

Our guide to analytics for small business shows how to set up channel groups without drowning in reports.

Should you build for UCP or ACP now?

For most small Canadian stores, the honest answer for 2027 is no - not as a custom development project. The protocols are still changing, access is limited and the volume flowing through in-chat checkout is small compared with the traffic assistants already send to ordinary product pages.

Trust, refunds and privacy don't change

In every current model the store stays the merchant of record. That means the obligations you already have - delivering what you sold, honouring your return policy, handling refunds and chargebacks - stay with you even when an AI took the order. An agent purchase is still your customer.

Order and customer details that reach you through an AI platform are personal information like any other, so the usual Canadian privacy rules apply. Update your privacy policy to mention that orders may come through third-party platforms and how that data is handled. Red flags: "agent-ready" offers to ignore

Every new channel attracts people selling shortcuts. Treat these with suspicion:

Frequently asked questions

What is agentic commerce?

Agentic commerce is shopping carried out by an AI agent on a person's behalf. At its simplest the agent researches products and links to the best fit; at its most advanced it completes the purchase inside its own interface, or buys automatically within limits the shopper has set. Most activity today is at the research and recommendation stage.

Can customers buy my products inside ChatGPT?

Generally not, for a small store. OpenAI scaled back its in-chat Instant Checkout in March 2026 and now usually sends shoppers to the merchant's own website to pay. ChatGPT can still recommend your products and link to them, which is where the real opportunity lies for most stores.

Is Google's AI checkout available in Canada?

It has started. Google has begun bringing UCP-powered checkout in AI Mode and Gemini to Canadian shoppers, with large retailers among the first. For other merchants access is by approval through Merchant Center, so check Merchant Center for eligibility rather than assuming it is open to you.

Should I block AI crawlers from my store?

Block the training crawlers if you prefer, but allow the ones that power search and shopping answers. For OpenAI that means allowing OAI-SearchBot even if you block GPTBot; for Google, Googlebot handles Search including AI Mode. Also check firewall settings such as Cloudflare's, which can block AI crawlers by default.

Will AI shopping agents replace my website?

Not in the foreseeable future. In every current model the store remains the merchant of record, and most AI-driven shoppers still finish their purchase on the store's own site. AI agents make your product data and product pages more important, not less.

How do I know if AI assistants are sending me sales?

Check referral traffic from chatgpt.com, perplexity.ai, gemini.google.com and copilot.microsoft.com in your analytics, and look for the utm_source=chatgpt.com tag on ChatGPT links. Grouping these sources into one channel lets you see visits, conversion rate and revenue from AI assistants over time.
